We design custom AI and automation systems that replace slow, manual, disconnected workflows with operations that run themselves, so your team recovers time, margin and attention.

The friction we remove

  • Missed leads

    Enquiries after hours

  • Cold deals

    Follow-up left to memory

  • Lost hours

    Re-typing the same data

  • Late cash

    Invoices chased by hand

Who we are

A systems company for owner-led businesses.

Flow State is a small team of designers and engineers who build one thing well: the operating layer that runs a business day to day.

  1. 01 · The company

Built directly by the team you talk to

You work directly with the people who design and engineer your system — no account managers, no handoffs.

  2. 02 · The craft

    Systems designed, not software licensed

We don't resell a product. Every build starts from your pipeline and ships as one operating layer that is yours.

  3. 03 · The ground

Built for how business runs here

A Sri Lankan company. WhatsApp-first selling, three languages and cheque cycles are in the foundations.

Why Flow State

Not another tool. A system that fits.

Six reasons owners choose a built system over a subscription.

    Designed around your business

Your pipeline, your languages, your approvals.

  2. 02

    One layer, not another tool

One record, one engine. Nothing re-typed.

  3. 03

    Routine runs itself

Decisions and exceptions still come to a person.

  4. 04

You see it before you commit

The live system is on this page. Touch it.

  5. 05

    Built for business here

Three languages, WhatsApp-first, rupees and cheques.

  6. 06

    Measured in hours and cash

Every action logs the minutes it saves.

Every rule is written in plain business terms — and stays visible in the activity feed.

How we operate

Six rules we don't break.

They shape every system we design — and they're why the systems keep running after we've left the room.

Principle·Routine steps run automatically. Approvals and exceptions stay human-owned.

  1. 01

    Map before we build

We start with the work that slows growth down — repeat steps, delays and leaks — not with a feature list.

  2. 02

    One shared record

Every module reads and writes the same customer history, so context travels with the deal instead of living in someone's chat.

  3. 03

    Routine automated, exceptions human

The system runs the predictable steps. Anything that needs judgement is routed to a named owner with the full picture.

  4. 04

    Weeks, not quarters

The first automations go live inside the rollout's first two weeks, then we expand what's proven rather than what's promised.

  5. 05

    Measured in hours and cash

Every automated action logs the minutes it saved. We review outcomes with you and tune the rules — that's the optimise step.

  6. 06

    Nothing hidden

Every rule, every action and every handoff is visible in the activity feed. You always know what ran, for whom, and why.

Our process · Four steps

Start with the work that slows growth down.

A focused rollout turns the highest-friction work into reusable, measurable operating playbooks. Custom to your business — not a template.

Rollout step

00 / 04

  1. 01

    Map

Identify repeat work, delays and revenue leaks.

We walk your week end to end and mark every step a person repeats.

    Week 1
  2. 02

    Configure

Set roles, pipeline, rules and templates.

Your stages, your approvals, your language — written as readable rules.

    Weeks 1–2
  3. 03

    Connect

Link channels, calendar and operating data.

WhatsApp, forms, calendar and money move onto one shared record.

    Week 2
  4. 04

    Optimize

    Review outcomes and expand automation.

We read the hours and cash recovered, tune the rules, then widen the net.

    Ongoing

Principle·Routine steps run automatically. Approvals and exceptions stay human-owned.

Who we work with

Built for businesses with real volume.

Different sectors, the same repeat work. If enquiries, follow-ups, proposals and invoices are moving through people instead of a system, this is for you.

Questions owners ask

Straight answers, before the call.

The things people usually want to know before they book — answered the way we would answer them in the room.

Something else on your mind?

Ask us directly

  • No. We map what you use today and connect what should stay — WhatsApp, your calendar, your accounting export, your website forms. The system becomes the shared record and the automation engine on top; anything that duplicates it can be retired later, on your timetable.

  • The rollout is four steps: Map, Configure, Connect, Optimize. The first automations — usually instant response and follow-up — go live inside the first two weeks. We expand from what's proven in your numbers, not from a wish list.

  • It hands over. Every conversation and playbook has a human owner, and anything that needs judgement — a price exception, an unhappy client, an unusual request — is routed to that person with the full context. Routine runs itself; approvals stay yours.

  • No. Rules are written in plain business terms (Trigger → Decision → Action → Ownership) and the copilot answers questions in normal language. Owners and operations staff run it day to day; we handle configuration and changes.

  • Per system, after the mapping call — the scope depends on which capabilities you need and what has to be connected. You'll see the automation map and the plan before anything is built, and you keep the map either way.

  • We are based in Sri Lanka, and the system is designed for how business runs here — English, Sinhala and Tamil, WhatsApp-first, rupee invoicing. Mapping and rollout happen on calls and shared screens, so location isn't a constraint.
